Here's a pattern we see often: an organisation invests in Dynamics 365, gets through the implementation, and then quietly settles into using a small slice of what it bought. Licences are paid every month. Capability sits idle. And because everything technically "works", nobody questions it.

Why the gap opens up

It's rarely one big failure. It's an accumulation of small ones:

  • The original rollout focused on going live, not on adoption, so people learned the minimum and stopped there.
  • Workarounds crept in, spreadsheets alongside the system, manual steps to bridge gaps, and became permanent.
  • Microsoft shipped new capability (this happens constantly) that nobody has time to evaluate.
  • The people who understood the original design have moved on, taking the "why" with them.

A value realisation review

Rather than assume, it's worth taking a structured look at where the value is leaking. A focused review typically covers four questions:

  • What are people actually doing? Where are the manual workarounds and the shadow spreadsheets? Each one is a signal that the system isn't doing a job it could.
  • What have we already licensed but not turned on? Capability you're entitled to but not using is the fastest, cheapest value there is.
  • Where is the data untrustworthy? If people don't trust the numbers, they build their own, and adoption collapses. Data quality is usually an adoption problem in disguise.
  • What has changed in the business since go-live? Processes the system was built around may have moved on. The configuration needs to keep up.

Fix adoption, not just configuration

It's tempting to treat this as purely technical, turn on features, tidy the config, done. But the durable wins come from adoption. A feature nobody uses delivers nothing, however well it's configured. That means making the right way the easy way: sensible defaults, clean data, short targeted training for the people who'll use it daily, and removing the workarounds that compete with the system.

Copilot changes the maths

The arrival of Copilot across Dynamics 365 raises the stakes. AI features assume clean, well-structured data and consistent use of the platform. Organisations that have quietly under-adopted for years will get less from Copilot, and organisations that tidy up now will be ready to get more. Getting the fundamentals right is no longer just good housekeeping; it's the entry ticket to the next wave of value.
